When a short e-bike lease makes sense: testing delivery and surviving seasonal peaks

One of the biggest last mile delivery challenges for small businesses isn't traffic or parking - it's uncertainty. Will in-house delivery actually be cheaper than platform couriers? Will the winter peak justify two extra riders? Committing to vehicles for years to answer a question you'll resolve in months is bad economics.

That is exactly what short lease terms (3-6 months) are for.

Scenario 1: Testing in-house delivery

Many restaurants pay 25-30% commission per order to delivery platforms. Bringing delivery in-house can cut that dramatically, but only if order volume is high enough to keep riders and bikes busy.

A 3-month lease turns that gamble into an experiment:

1. Lease one or two delivery e-bikes with box, battery, and charger included.
2. Run in-house delivery for a quarter, tracking cost per order against platform commission.
3. At the end of the term: scale up on a longer contract at a lower rate, or hand the bikes back.

Your total exposure is a few months of lease payments - not a €4,000+ purchase per bike plus maintenance, insurance, and the risk of unused equipment.

Scenario 2: Seasonal peaks

Delivery demand is rarely flat. Restaurants see order spikes in the dark winter months; ice cream and beach-side businesses peak in summer; retail and e-commerce explode in Q4. A fleet sized for your peak stands idle the rest of the year; a fleet sized for the average lets revenue slip during exactly the weeks that matter most.

The efficient answer is a two-layer fleet:

• Base fleet on a 12-48 month lease at the lowest rate, sized for year-round demand.
• Flex bikes on 3-6 month leases, added just before the peak and returned after.

You pay a higher weekly rate on the flex bikes, but only for the weeks they generate revenue. No storage, no winterizing, no capital tied up in bikes that ride 12 weeks a year.

Scenario 3: New locations and new concepts

Opening a second location? Piloting a dark kitchen? Launching delivery in a city with a fresh zero-emission zone where your van can no longer enter? A short lease lets you enter the market immediately and prove the case before you commit. This flexibility is one of the most underrated last mile delivery solutions: it converts a strategic risk into a monthly operating cost.

What to check before signing a short lease

Short contracts differ between providers, so verify:

• Service included? In short terms especially, you don't want a bike in a repair shop for a week. Look for next-day, on-site service and replacement bikes.
• Insurance? Damage and theft cover matters even more when the bikes are new to your team.
• Upgrade path: can you convert to a 12/36-month contract mid-term and keep the same bikes? (With us: yes.)
• Delivery-grade equipment: a short lease should still get you a professional bike — swappable battery, cargo box, custom branding — not a consumer e-bike with a crate.

The maths of flexibility

Suppose a flex bike costs 30% more per week than a 36-month bike. If it rides fully utilised for 20 weeks during your peak, you still pay far less than 52 weeks of a long lease and dramatically less than owning a bike that depreciates year-round. Flexibility has a price; idle capacity has a bigger one.
